heating probs

i have just switched my heating on for the first time this year, a couple of rads upstairs luke warm one in upstairs hall red hot and all downstairs cold, heating and water run from a back boiler, hot water side of things is fine, have tried to bleed rads and does not seem to be lots of air in the system, any help or ideas would be great
