Smoke spilling out of brick built BBQ front instead of chimn

I have built a brick BBQ in rear garden, it had a 4" pot and the smoke spilled out of the front as well as the pot. Took pot off and made the hole 9" tried out a plastic plant pot with base cut out, its a bit better but still spilling from the front. The front opening is 700w*800H plus another 300 up to the arched brick roof.
